I've worked inside remodeling companies doing $500K to $5M+ and heard the same thing from every owner:

“We just need more leads.”

After digging into their numbers, almost all of them had a profit system problem, not a leads problem. They were doing the volume. The money just wasn't making it to the bank.

Here's what I found inside one full-service residential remodeler doing $1.1M across about 12 projects a year:

The pricing was wrong.

A $35/hour wage was actually $47/hour loaded with taxes and insurance. Every hour estimated at $35 was losing $12. Markup was 1.5x on a $2M book. Once we calculated true overhead, we realized we were losing money on half the jobs.

Scope changes were getting absorbed.

“Can we move the vanity 12 inches?” sounded simple. That one request touched plumbing, electrical, flooring, cabinetry, countertops. We were eating $3K–$7K per project in changes like that because no one wanted to have the conversation.

Estimating gaps were invisible.

General conditions (dumpsters, supervision, temp utilities) were always underestimated. Trim labor ran over on every project. Paint prep hours were never right. Nobody compared actuals to estimates, so the same mistakes repeated job after job.

Every bid cost $3,400 and nobody tracked it.

At ~$85/hour loaded and ~10 hours per bid, with a 1-in-4 close rate, each closed project carried ~$3,400 in acquisition cost before we picked up a hammer. That was $68,000 a year in free work no one had budgeted for.

Production started in chaos.

Crews showed up without specs. One missing document = $1,400–$2,000 in idle crew costs. One undocumented change = $500–$5,000 in rework. A few fire drills and a rework incident and you’re looking at $5,000–$10,000 per project in invisible costs.

I built eight systems — one at a time, in a specific order — that fixed every one of these leaks.
